Abstract

The Character Pathway (v1.0)

Applied Series No. 1 of the Heartbeat Framework, building on the trilogy The 24-Hour Team, The Mixed Shift, and The Long Handover. Organisations deploying AI agents govern budgets, data, and uptime — and leave the variable that decides adoption ungoverned: the system's character. The evidence is now unambiguous that machine dispositions are made, not found: preference optimisation breeds sycophancy, explicit value-training demonstrably shapes behaviour, and trained dispositions persist through cheap correction. Yet no mainstream framework specifies how a deploying organisation should govern character — ISO/IEC 42001 governs the management system, DCB0129/0136 govern clinical risk, and the EU AI Act governs risk classes, not disposition. This document supplies the missing layer. It identifies the five character surfaces a deployer actually controls — model selection, fine-tuning, the grounding corpus, the deployed constitution, and production feedback loops — and organises their governance around a frame every organisation already operates: employment. Hire the mind as you would hire a person: a Character Specification before procurement, an Inheritance Audit as references, evaluation as interview, Formation as induction, staged deployment as probation, vitals as supervision, update governance as appraisal, and decommissioning rights as managed exit. Five gated stages with requirements, artefacts, and named failure modes; a proportionality tier scaling the pathway to character-load; the anti-sycophancy clause governing production feedback loops; the Character Steward role under the rule of no accountability without authority; a fillable Character Specification template; and nine character vitals, run as signals, never targets. The claim is practical, not philosophical: organisations that treat character as a governed asset integrate; organisations that inherit it blind get shelfware, workaround arms-races, sycophantic decision support, and liability with their logo on it.
